There is a conversation happening in meeting rooms and IT planning sessions across every industry right now, and it tends to follow a familiar arc. Leadership wants to know when the organization will have an AI strategy in place. The technology team wants to know where to start. And somewhere in the middle, often overlooked in the rush to the new, sits the information management infrastructure that will ultimately determine whether any of it works. That infrastructure has a name: Intelligent Information Management (IIM). IIM is the practice of managing information during its lifecycle to make it usable, trustworthy, and governable. It is not a new idea. But over the next 12 months, it will become the single most consequential factor in whether your AI investments deliver real outcomes or turn into expensive disappointments.
Intelligent Information Management and AI: A Two-Way Street
Most organizations think of intelligent information management and AI as separate lanes. Intelligent information management is the records and governance world. AI is the innovation world. In practice, they feed each other in ways that are hard to overstate.
AI tools, whether you’re talking about Microsoft Copilot embedded in your Microsoft 365 environment, a Retrieval-Augmented Generation (RAG) system drawing on internal documents, or an intelligent document processing (IDP) solution processing contracts and invoices, all depend on the same thing: content that is clean, classified, consistent, and accessible. That is exactly what a mature IIM program produces.
The reverse is also true. AI accelerates IIM. Auto-classification, metadata extraction, and records disposition recommendations (tasks which once required armies of analysts) can now be driven by machine learning models working at scale. The organizations moving fastest in information governance right now are the ones layering AI capabilities on an IIM foundation, not the ones trying to build governance into an AI deployment after the fact.

Where Intelligent Document Processing Fits
Intelligent Document Processing (IDP) sits at one of the most visible intersections of IIM and AI. Traditional document capture relied on template-based extraction: rigid systems that required training for each document type and struggled with anything that deviated from the expected format. The results were often brittle, expensive to maintain, and limited in scope.
What the last two years have done to IDP is dramatic. Large language models can now read unstructured and semi-structured documents with a level of contextual comprehension that was previously impossible. A contract, an invoice, a regulatory filing, an email conversation; each of these can be ingested, interpreted, and routed without manual processing and without pre-training on each particular document type. Metadata is extracted, documents are classified, and downstream workflows are triggered automatically.
But here is the catch that most IDP vendors will not tell you upfront: The precision and dependability of AI-powered document processing degrades sharply when the underlying content environment is chaotic. Duplicate records, inconsistent naming conventions, missing metadata, and outdated retention structures do not disappear when you introduce an IDP platform. Instead, they get amplified. The model does not know which version of the contract is definitive. It cannot distinguish a superseded policy from the current one. Garbage in, compounded output out.
This is why IIM is not a precondition you satisfy once and then move on from. It is an ongoing operating discipline that IDP and AI tools actively depend on (and, when properly configured, actively contribute to).
The 12-Month Window: What Needs to Move Now
If you are building an AI strategy with a twelve-month horizon, the decisions you make in the next quarter will determine what is achievable by the end of it. Here is where the work must start.
The first priority is an honest content audit. Before any AI tool touches your document repositories, you need visibility into what is there. How much of it is redundant, obsolete, or trivial (what the records community calls ROT)? Where is sensitive data sitting without appropriate access controls? Which content is worth indexing for AI retrieval, and which will actively degrade the quality of your outputs? This is not a one-time exercise; it is the beginning of a data hygiene discipline that will run in parallel with every AI initiative you pursue.
The second priority is metadata and taxonomy alignment. AI retrieval systems, particularly RAG-based implementations, are fundamentally search problems. Search relevance is directly tied to the quality of your metadata. If your taxonomy is inconsistent among departments, terms mean different things in different SharePoint site collections, or retention labels have been applied manually and unevenly, your AI system will surface the wrong content at the wrong time with apparent confidence. That is a governance and trust problem, not a technology problem.
The third priority is governance before deployment, not alongside it. According to AIIM’s organizational readiness research, the basic questions for any AI initiative come down to people, processes, policies, and technology (in that order). The organizations that skip to technology first are the ones that end up with expensive pilots that cannot scale. Forming clear ownership of AI-accessed content, defining what the AI is and is not permitted to do with that content, and building accountability systems into the governance framework are decisions that must be made before the first production workload goes live.
The fourth priority, and the one most organizations underestimate, is making IIM continuous rather than episodic. IIM has historically been treated as a project. Typically, you do a migration, set up a taxonomy, build a records schedule, and then move on. AI changes this completely. The models are only as current as the content they access, and the content environment is always changing. Ongoing data hygiene, automated classification, and lifecycle management need to become operational functions rather than periodic cleanup exercises.
The Organizations Getting This Right
The pattern among organizations that are successfully deploying AI in information-intensive environments is consistent. They did not start with the AI use case. Instead, they started with the information environment. They invested in governance infrastructure, cleaned up their content repositories, rationalized their metadata, and built accountability into their records programs before they introduced intelligent tools into the workflow.
That sequence matters not just for technical reasons but for organizational ones. When employees and leadership see AI producing reliable, governed outputs, trust in the technology grows. When the opposite happens, and the system confidently retrieves the wrong document or generates a response based on outdated policy, the credibility damage can set an AI program back by years.
IIM is not the boring prerequisite you endure before getting to the interesting work. It is the reason the interesting work succeeds. The organizations that understand this in the next twelve months will have a meaningful and durable advantage over those that are still cleaning up their content environments after the fact.
